How Early Equity and Departure Shape Startup Outcomes: Lessons from a CTO’s Perspective

I recently learned that an AI startup I previously served as CTO for secured a $4 million seed round after my departure. At formation, I held 15% equity, but when I exited, I left with nothing because my relationship with the CEO deteriorated over launch expectations. I had written the entire codebase for a complex SaaS product in just three months, so the situation is particularly personal.

Watching a company you helped build continue to grow without you is a strange mix of emotions, especially when you consider what that equity might have been worth on paper. Startups are long games, and several factors—vesting schedules, timing, leverage, and conviction—play critical roles in outcomes.

I’m curious how others think about early equity risk when there’s no revenue and no guarantees. How do founders and early team members navigate the uncertainties of equity, alignment, and the potential for future value when the path isn’t straightforward?
